Start with what must be owned
A sales-development rep needs a defined buyer, usable data, messaging, systems, daily direction, call review, coaching, qualification rules, reporting, and a sales handoff. An in-house hire leaves those responsibilities with you. A genuinely managed partner should take responsibility for building and running most of that operation with you.
Choose in-house when you already have experienced management, recruiting capacity, systems, and enough scale to support the role. Choose outsourcing when speed, management capacity, recruiting, or operating design is the main constraint. Avoid any option that sells activity while leaving ownership of quality and learning unclear.
Compare time to useful learning
Fast launch has little value if the motion only produces activity. Ask how quickly the team can reach a responsible market test, how calls and replies will be reviewed, and how evidence will change targeting, language, qualification, and handoff. Who writes the first operating hypothesis? Who coaches the rep every day? How does sales feedback return to the SDR operation?
Compare total cost
A salary is not the full in-house cost, and a monthly partner fee is not automatically the full outsourced cost. Compare recruiting, management, payroll burden, tools, data, training, quality control, ramp time, turnover risk, and the cost of your own team's involvement. Use the same scope and time horizon for both models. Include the cost of management attention, not just cash expense.
